When (and how) to expand your auto workshop to a second location

Opening a second workshop is the single riskiest move an independent workshop owner makes. Done right, it multiplies profits. Done wrong, it halves them. Here's when — and how — to expand.

The 6 pre-conditions

Don't expand until all 6 are true:

  1. Your current branch is at >80% bay utilisation for 6+ months. If not, solve that first.
  2. Your net profit margin is >15%. Expansion dilutes margin before it lifts it.
  3. You have 2+ staff who can run a branch without you. Owner-dependent operations don't scale.
  4. Your processes are documented. SOPs, not tribal knowledge.
  5. Your financials are clean. Tally or cloud accounting, monthly P&L per branch.
  6. You have 12 months of operating reserves for both branches.

If any one of these is missing, fix it before the second branch, not after.

Most first expansions go best as an owned second branch 15-25 km from the first, to capture new catchment without cannibalising existing customers.

The 4 things that kill second-branch profitability

  1. Split attention. The original branch declines because the owner is always at the new one.
  2. No systems. Every decision requires the owner's input.
  3. Wrong location. Cheap rent in a low-traffic area is a false economy.
  4. Under-capitalised launch. Expanding on last month's cashflow instead of proper reserves.
